40k Factions Headcanon Part 1
So I’ve always kinda had problems with the way 40k factions are presented. Not because there’s necessarily anything wrong with them, but because I feel there are a lot of missed opportunities. No one asked for this but I’ve been turning it over in my head for a while and I at least wanna write this stuff down, and possibly get some feedback on it. So yeah, here’s how I’d change the 40k universe.
General
Forget Dark Imperium, I’m dialing it back to classic 40k. I’d lose the flyers, they’ve never made sense to me - they’re essentially just another kind of “tank” in that you have to buy specific weapons for to take them down or risk being fucked by them. I’d re-jigger scenarios so the goal in battles is not just to kill all your enemies, its to seize objectives. This will change the meta so the emphasis is on building well-rounded armies instead of sinking all your points into one unkillable deathstar and laughing as your opponent struggles to get kill-points. I’d ditch most of the smaller factions too - do we really need Genestealer cultists to have their own army book? Can’t we just have IG “count as”? Plus this allows us to create distinctive feels and playstyles for each faction we do have. The factions I’d retain are: Space Marines, Imperial Guard, Sisters of Battle (forming the “Holy Trinity” of Imperial Armies, each representing a different aspect of the Imperium), Forces of Chaos, Tau,  Necrons, Crafworld Eldar, Dark Eldar, Orks, and Tyranids. I’ll do Space Marines as part of this post, then knock out the rest as I get to them.
Space Marines
So first of all there’s only one space marine book. If you want armies of Inner Circle Terminators or White Scars bikers use one of the alternate force org charts from the rulebook. They don’t need 50 fucking rulebooks for one faction.
Crunch-wise, I’d make them the Elite Multi-Wound Faction of 40k. There’s no such thing as Primaris Marines, they’ve always been that big. Every non-scout space marine has a 40mm base, 2 wounds, 2 attacks, a storm bolter and relentless. The basic tactical marine clocks in at about 40 points too. I’d have dreadnaughts be a HQ option alongside captains, librarians and chaplains. I’d strip down their options for heavy support/fast attack to the bare minimum and have everything that wasn’t assault marines, devastators or a thunderfire cannon be overpriced compared to its value. Land Raiders are now the standard space marine transport instead of rhinos, and predators etc are based around this larger frame. If this seems like it would make a squad of space marines too expensive, don’t worry - EVERYTHING has access to drop pods now, if not flat-out teleportation, and drop pods are the :typical” troop transport. I’d make it so they do not have a huge variety of tanks, and they do not get superheavy tanks. Instead, their super heavies are all special characters like Marneus Calgar, Mephiston or a generic Chapter Master (who would come with big auras to boost their fellow marines), or a group of especially heroic marines like grey knights, legion of the damned, etc.
This is to emphasize the marines as a small, elite force of heroes rather than the “average” vanilla 40k force. They’re very powerful, but its an army where if you lose a squad its really going to hurt you. They’re contrasted with the other elite army, Craftworld Eldar, in that their units are less “specialised” and generally more flexible, jacks-of-all-trades. This gives them a distinctive feel, and again it emphasizes the idea that even the basic Tactical Marine is a superhuman champion.
Fluff-wise, I’d change it up a lot. The Space Marines would be tragic figures, rather than big awesome heroes. It’d be stated in the codex that they aren’t really relevant to the Imperium’s current military situation - the Imperium controls everything touched by the holy light of the Astronomicon. Taking or settling new worlds isn’t really an option anymore, instead they want to hold onto the ones they already control. A small, elite force meant to decapitate hostile civilizations or militaries and conquer a planet within hours just isn’t that useful for holding defensive positions. Especially since they were divided up into Chapters  after the Horus Heresy so they’d never be a threat to their own side again - now even the largest force of space marines is only a thousand or so strong. To defend the Imperium, the Astra Militarum will deploy forces of men millions strong across a single planet. One thousand soldiers, no matter how skilled or well-equipped, are just not that useful. Here’s a quote I’d stick on the inside cover of the codex:
“A Space Marine is a mighty hero, an unrivaled champion of battle, easily worth twenty lesser men. But a Leman Russ Main Battle Tank is worth fifty, and the tank is cheaper and faster to produce.” - some jagoff from the Guard.
On top of this, their leaders are beholden to no-one, not even the Inquisition, and they roam the galaxy seemingly at random. You can’t order them to hold a certain position or strike in a certain place, you can’t even get them to stay and fight if they feel they have something more pressing to attend to. Although the arrival of a strikeforce of space marines can be an emperor-sent miracle that changes the course of entire wars and the fate of planets, you can’t really depend on them when you’re planning out a military campaign.
The individual space marines are tragic too. I’d emphasize their transhuman nature visually by giving them inhuman proportions like Dark Mechanic’s art of them. Overlarge bodies while retaining normal human-sized heads (which is why they have such big shoulder pads). After decades or centuries of war, they almost certainly have multiple augmetic limbs, the result of wounds sustained during combat with traitor tanks or tyranid warriors. The older they are, the more augments they have. This creates a kind of visual “scale”, starting with the mostly-human scouts (who would have helmetless heads and human proportions to emphasise their still-human nature). Then as they gain more augments they become larger, less human and more machine-like. The Tactical marines all wear helmets, using Dark Mechanic’s non-human look. Terminators a step beyond Tactical Marines, even larger and more mechanical, and Dreadnaughts are a step beyond them. Becoming a dreadnaught is less a tragedy that befalls a few especially unlucky space marines and more the inevitable fate of space marines who live long enough, as they slowly lose more and more of their humanity over the centuries. Slowly transforming, until there’s nothing left but an inhuman warmachine that only knows the battlefield and the inside of a stasis unit.
They’re the ultimate warriors, built to fight a war that ended ten thousand years ago. They give up so much of themselves to achieve greatness, but they’re functionally irrelevant. Of the three Imperial Factions, they represent the faded glories of the great crusade and the Golden Age of the Imperium, the bright colours of their famous heraldry contrasted with their tragic nature.
So yeah. That’s how I’d re-do the space marines to make them more characterful and interesting. These guys are one of the bigger changes I’d make theme-wise, essentially taking the poster-boys for giant badass heroes and all but explicitly making them useless. Tune in next time to hear how I’d change up the other imperial factions, then I’ll probably move on to the Eldar.
