If I mashed all of my swap aus together it would be basically:
Joker comes to Tokyo and on his first day meets Makoto, a punk biker upper classmen who's in a personal recurring war with Kamoshida
He and Makoto then team up with Morgana and Ann to change Kamoshida's heart.
Joker befriends Futaba and Kasumi, two new first years. Futaba asks Joker if he's heard of cognitive psience (unbenownst to Joker, Futaba knows about the Phantom Thieves and wants to understand the Metaverse better). Morgana suggests that this will be useful for Metaverse so he and Futaba form the "Psych and Cognitive Pscience" Club.
Haru overhears the about the PT while tending to the plants on the roof and unintentionally blackmails them into helping her change her dad's heart.
Ann's childhood friend Ryuji and the current Student Council president asks for their help dealing with a mafia boss named Kaneshiro. He eventually joins the team and helps with strategizing
The PT again get what they think is a blackmail text from a mysterious person who happens to be Joker's neighbor, a shut-in named Takuto Maruki who Sojiro has been checking in on for the past couple of years since his fiance died (apparently a running theme here is the PT assuming they're being blackmailed by people who are too nice to actually blackmail them)
Between all of this Futaba has been meeting with the other PT for her reasearch as part of the Psych club
Morgana starts to feel useless now that Ryuji and Takuto have joined the team so after the team can't agree whether or not to go after Madarame, he decided to the Palace by himself and gets his ass handed to him.
Luckily, he's found by Yusuke. Unluckily, Yusuke is happy to help the injured cat creature but has exactly 0 interest in helping him change Madarame's heart so Morgana has to spend a while badgering Yusuke into it while acting like he totally does not need the rest of the PT when they run into each other.
After some shenanigans and making up and stuff Yusuke runs into Madarame's shadow and finally snaps. He joins the PT and change Madarame's heart, only Madarame then dies mid-confession.
So things go downhill from there and the PT get actually blackmailed by Akechi into doing Sae's Palace much to Makoto's chagrin.
Sae's palace is thus 80% more a sisterly screaming match, but the plan works and Joker successfully fakes his death.
Things continue as normal from there until the Third Semester
Ryuji's wish is that he could keep doing track and Makoto wishes her dad were still alive still. Yusuke probably doesn't wish for Madarame to be alive because Madarame had gotten a lot worse near his death and that really soured the memories so Yusuke wishes his mom were alive. Takuto wishes Rumu were alive
Goro is not there because Fugaba found our he was responsible for her mom's death and is like "yeah no, not bringing that back"
LUCKILY, Haru's dad isn't dead in this au and things are pretty chill so she sorta takes Goro's place without all the grumpiness.
Anyway they confront Futaba and learn the truth about Sumire
Then they wake everyone up and go rescue Sumire.
Throughout Futaba's palace they see memories of her and her mother and her desire to get back at the people who killed her.
They confront Futaba and steal her treasure and then Futaba tries to punch you and it's more emotionally destroying to have to fistfight this traumatized teen than anything else prior to this.
But anyway, everyone gets out, it's fine. The end.
In summary: Joker, Ann, Morgana, Sumire and Goro are the same (except for the fact that Goro doesn't come back in the third semester), Haru pretty much gets everything she wants, Makoto is more rebellious but less stressed, Ryuji is more stressed but also more responsible, Yusuke is like 15% grumpier than he was when you first meet him in canon and that only goes down slightly after his mentor dies because once artist dies they become 10x more famous and get more praise so Yusuke is .2 seconds away from breaking a canvas at all times, Takuto is sadder but also Team Dad, Futaba tries to fistfight the administration after hearing about all the pressure they're putting on Sumi and filled with righteous anger in general.

Analyzing P5R Theories as provided by Reddit
There is evidence to theoretically disprove the majority of running theories for the new girl shown in the P5R announcement announcement, as well as narrow down the potential roles said character may serve. In this essay, I will argue--
in other news, PERSONA 5 THE ROYAL IS ANNOUNCED BOIS
I did some digging bc I’m desperate for more information on our qt new girland found The Basic Theories™
1. new girl is basically female akechi/a new antagonist
2. new girl is basically Marie
3. new girl is a new party member
4. p5r will ultimately be like p3FES and new girl is the protagonist of p5r’s version of The Answer
5. new girl is absolutely not femc
6. new girl is a femc
along with two subsets of all these theories
a. p5r is deconfirmed for switch bc the website only lists playstation 4 as a platform
b. no fuck that a switch reveal comes in a later announcement
I’m going with a solid “no” for 1-5, and here’s why:
1. Frankly, I feel like a new antagonist would be much more vehemently outspoken against the Phantom Thieves. Translations of the trailer are pretty much in agreement with her saying essentially “I don’t fully trust them or like their methods, but helping people in general isn’t a bad thing. I just think that change has to come from the person.” which... doesn’t sound like an antagonist to me at all. A true antagonist does not yield. This sounds like one of two things: a bystander with her own ideals, or a party member in the making.
2. Nothing we’ve seen about New Girl, who will be referred to as “Ponytail” for the rest of this, matches up with... anything about Marie. Marie basically lived in the Velvet Room, and she had indications in her design that showed as much--she had a unique style to separate her from non-story-relevant NPCs, and the hat seems like a dead giveaway that she has something to do with the velvet room and its residents. Ponytail has... none of that. She looks fairly normal and has no details pointing to a character tied to the Velvet Room.
3. Ponytail is too normal-looking to be a regular party member, which sounds like bullshit, until you look at our main cast.

Not the best picture, but it was the best official art I could find that included all our intrepid friends. Out of all of this, there are two characters wearing their uniforms properly: Yusuke, who attends a different school from the rest of the Phantom Thieves and still stands out for wearing his uniform, and Akira, who’s obviously not a regular party member. Makoto has a vest, Ann wears her uniform jacket over something stylish, Ryuji wears a graphic tee, and Haru is in the background wearing a pink sweater with her uniform. Morgana’s a cat and Futaba doesn’t go to school, so they have excuses, but still look unique for it.
Ponytail, however, wears a regular Shujin uniform. She doesn’t especially stand out, and doesn’t do much to dress up her uniform, except for the big red bow in her ponytail. Kind of like Akira, she has an accessory and looks distinct from a normal NPC, but not so distinct that she makes sense as a regular party member.
4. [MAJOR SPOILER DO NOT READ IF YOU WANT TO AVOID SPOILERS] Unless I’m mistaken, the voice in the very beginning asking Ponytail about the Phantom Thieves is Akechi. An epilogue-type story such as The Answer wouldn’t work with the dialogue we have, because as you know if you’ve played through p5, Akechi is dead by the end of the story, so this conversation (and Ponytail’s relevance) has to happen before that point. The dialogue implies that Ponytail has plot relevance during the main story itself, rather than appearing and becoming relevant after the events of the main story a la FES and The Answer. This also rules out a prequel-type story for the same reasons.
5. Literally none of the reasonings for Ponytail not being a FeMC hold water. The primary three reasons I’ve seen are “her pin says she’s a first year and Akira is a second year,” “her dialogue is saying she doesn’t like the Phantom Thieves,” and “she looks nothing like Akira”. Firstly, a FeMC doesn’t have to be just a gender-swap of the protagonist with no other changes to the story. It’s perfectly reasonable for a FeMC route to also change the protagonist’s age, maybe alter her backstory, and also change certain plot points in the main story as well, and in fact, I’d argue that doing so would be much better than the alternative.
As for using her saying she dislikes the Phantom Thieves’s methods as a way to disprove that Ponytail is FeMC, people lie. In fact, Ponytail being the leader of the Phantom Thieves would absolutely necessitate lying, especially if the person asking is Akechi as we’re assuming.
And as for the third point... I’m just going to show you a picture of Minako and Minato from P3 and P3P for you to understand why that’s stupid.

Which leads us to major theory 6: Ponytail is a FeMC. Frankly, I don’t think there’s any other option here. Akira and Ponytail both look like normal students in a very deliberate way--they wear their uniforms, accessorize subtly (Akira’s glasses, which iirc the game implies are meant for style only, vs. Ponytail’s bow), and just look normal.
There’s also a specific parallel I want to point out, although I can’t find the more exact scene in canon that I’m thinking of here:

Ponytail mirrors Akira, not just in style, but in the way the trailer treats her. And for that reason, I am firmly in the boat of “Ponytail is the main character of a FeMC route through Persona 5.” Additionally, datamines of Smash Ultimate imply that Joker has an alt that is female and is referred to in files as “ponytail”, much like a certain mysterious new friend of ours.
AND NOW for the two subset theories: namely, whether P5/P5R could possibly come to switch. Truthfully, I really just want to believe it will, but also, the primary people saying it won’t are those who are also just being really bitchy about people who want a switch port. The one support I’ve seen is someone linking the official post about P5R, which lists P5R as being PS4-exclusive--but the language used does not explicitly exclude the possibility of any form of port. I can absolutely see why Atlus wouldn’t list it as being available for switch at this time: why would a company essentially make their switch port announcement in the footnote of a different announcement? They’d wait until the other official announcement has been made to add that information in, and given the Joker Smash DLC, the idea that P5 would be coming to a nintendo console does hold water.
TL;DR predictions: Ponytail is a new protagonist option, and P5, if not P5R, will be coming to switch eventually. Thank you for coming to my TED Talk.

Had an idea for my AU where the p1 cast are teens during p5. In this they end up siding with Goro so he ends up having his own support/friends/teammates/ect and they end up clashing with the phantom thieves over whether or not they should kill shido or just change his heart. (because in this Goro sorta decides on his own to change his plan and take down his father but he doesn’t want that change of heart shit he is out for blood gdfhf) anyways yeah it’s 5am and i wrote this for the hell of it, just take it.
“We’re taking that bastard down and you aren’t gonna stand in our way!” Reiji snarled from where he stood, side by side with a princely clad teen.
“That’s right, you won’t stand in my-... in our way.” Said the aforementioned prince like teen, aka Goro Akechi.
Standing across from them was the enigmatic leader of the phantom thieves and his 7 companions. Eyes clear and undaunted until he noticed the silhouettes of more people standing back behind Akechi and his new musclebound friend.
“Who....?” Akira frowned beneath his mask and before he could finish the question 8 other teens stepped into the light, moving to side with the other 2. Making for an intimating team of 10 persona users.
“Hey there, we aren’t too late to join in, right?” one of the newcomers spoke up and cracked an impish grin. The guy was also dressed much like a prince but he had no mask... only really notable feature, in Akira’s opinion, was the single earring the boy had.
It was odd though... seeing this guy and the others all seem so casual around Goro... like they were all his pals. Actually, it wasn’t ‘like’, they clearly were his companions.
“Excuse me... but who are you and why are you with him...?” Yusuke spoke up, taking a step forward to stand beside his leader and stare coolly through the eyes of his kitsune mask.
“Well we don’t really have a fancy group name....” Naoya began his reply but was interrupted by one of his teammates, a boy wearing something akin to the outfit of a red ranger, “We’re heroes of justice!” It was Brown that’d enthusiastically spoken up only to elicit a snicker from a few of his teammates and an eye roll from others. It didn’t seem to phase him, however.
“It doesn’t matter. All that matters is that they’re with me and you all seem to be against me...” Akechi said, moving forward a step and locking eyes with Joker. A fierce determination blazed within his gaze and made it obvious that he wasn’t about to back down.
“I see.. well we can’t let you kill anyone else, no matter how despicable, it’s just not right!” Akira seemed just as determined to stop Goro and his new friends and, thankfully, his own team was backing him up.
“That’s bullshit! Just not ‘right’!? Who says you get to decide that!?” Reiji barked, stepping up beside Akechi and shooting a glare towards Joker.
“I gotta say... thinking you can solve everything without getting your hands ‘dirty’ is a little naive anyways...” Naoya added, giving a shake of his head. It was sad, but true... Not to say some stuff couldn’t be solved peacefully either but sometimes the only choice you have is take the violent route.
“It ain’t effin’ naive! You guys just don’t get it! How’re you any better than the criminals you’re against if you go around killin’ them!?” Ryuji spoke up, stepping up and throwing his own fierce glare towards the other group.
“It’s not about being ‘better’ than them but... this isn’t really getting through to you guys, is it?” Maki spoke this time, the girl having moved to stand beside Naoya. She didn’t look hostile, in fact she appeared saddened by this turn of events.
“We’re not backing down.” Akira stated firmly, his teammates nodding in agreement.
“Then we’re going to have to fight.” Goro replied and in an instant all 18 users had their personas summoned forth.
However... it soon became apparent that Goro’s team didn’t just have strength in numbers. All of them had the ability to swap out their personas during battle, giving them a massive advantage over the phantom thieves when it came to hitting weaknesses and covering for their own.
Both sides did take some heavy hits but in the end the phantom thieves were no match. “Y.. You can’t...” Akira managed to choke out from where he lay, beaten down but nowhere near dead.
“We can and we will.” Goro replied, stepping over Joker and moving forward with his companions.
“Sorry it had to be this way.” Naoya apologized as he trailed behind the others, giving a somewhat sad smile. It truly was a shame that they couldn’t come to an understanding.. but hopefully, once everything was said and done, they’d see why this had to be done.... But for now, they had to take down Shido.
