Fuck it.
I'm about to fall asleep but AU where the whole "your lightsaber is your life" thing is more literal.
The Jedi are spirits, rumored to be gods, trapped in kyber crystals.
They are largely powerless at first glance, but if a saber is built they can manifest outwardly as something that APPEARS to be a person, with the ability to touch things and even eat.
Unsettling, though.
Possibly it's rumored that children will sometimes disappear in the night, and their parents will only find a glowing rock in their bed or the garden
And they take it, this humming thing, desperate, to the Jedi, because who else would know what this rock is? It seems to WANT to go to the Temple, and is somehow projecting that...
(People don't know the rocks ARE the Jedi. They think it's more like the key to a pocket dimension that traps and STORES the Jedi.)
To kill a Jedi, you need to shatter the crystal.
It's very "enchanted blade has a soul" but some of them are born (very rarely, Anakin's the first in decades) and some of them are gathered from Illum. The Jedi make trips to find if anyone has been "born," gaining enough energy to become independently sapient instead of just the background vibe of the cave's hivemind.
Illum is Mother.

Huyang is a Droid with a Name
It's said that he was built 25,000 years before we first see him on screen. That's reason enough to have a name and not a call sign, but what if there's another reason?
My theory is that Huyang is a type of holocron and his name comes from the Jedi Master who created him and poured all of his knowledge and experience into the kyber matrix at his core. Essentially, Huyang is the living memory of the original Jedi Master by the same name.
Holocrons themselves pre-date the Jedi according to some sources (an rpg book) but what if they weren't the first way that the Jedi tried to pass on their teachings through kyber? Perhaps in a time when Jedi were more rare, it was even more important to ensure the teching of the next generation and so infusing a droid mind with a heart of kyber and imbuing it with all of a Master's knowledge was the only way to guarantee that their teachings would not be lost.
The Jedi themselves do not concern themselves with immortality, so as holocron technology developed there became simpler ways to share teachings with future generations. The hand's on nature of lightsaber construction, however, would necessitate a physical form, meaning that Huyang remained a vital part of the order in fact as well as in philosophy.
If I'm right, then perhaps we will see the original flesh and blood Huyang in James Mangold's eventual film!
And if we're really lucky he'll be played by David Tennant!

Hi! Yes, absolutely, Vader could do that, because that's precisely how he got his bled kyber crystal in canon, that he fought Kirak Infil'a to steal his crystal and force it to bend to his will. He could do the same thing with Obi-Wan’s crystal, but I think two things stop him: 1. After Obi-Wan’s death on the Death Star, it feels like a fire has gone out of Darth Vader.  Some of this is that he’s getting older and he’s spent two decades in total misery, but without Obi-Wan to fixate on, with Obi-Wan gone from the galaxy, something vital in Darth Vader flickers out. Oh, he’s still an asshole and he’ll still do terrible things and he’ll become fixated on Luke, but there’s a certain drive in a particular direction that has gone out of him--and one I think that, having been stripped from him, allows him to turn more fully towards Luke, that without Obi-Wan’s pull there any longer, there’s one less gravitational star for Vader to feel the pull of, that now he truly has nothing, Padme’s dead, Obi-Wan’s dead, Ahsoka’s probably dead but if not she’s certainly willing to kill him.  What’s the point of bleeding Obi-Wan’s crystal?  Obi-Wan isn’t there to see him do it, Obi-Wan doesn’t care about worldly things anymore, Obi-Wan left all of it behind when he let Vader kill him, there’s just no fire in Vader there anymore. 2.  I think Vader may also be afraid of what would happen if he tried it.  When he bleeds Kirak’s crystal, the Force and the crystal blast a vision right in his face, one that shows him another path he could be on, shows him that he could do things differently, and it’s an incredibly powerful moment that takes all of his hate and rage to overcome. It’s not even Obi-Wan’s crystal and it still shoves a vision into his head of him killing Palpatine and finding Obi-Wan on some random planet and begging for help/death/forgiveness/whatever.

I think he’s terrified of what Obi-Wan’s kyber crystal would show him. after all the times the Force has tried to show him another way, has tried to show him that Obi-Wan loved him (and he can’t look at that knowledge so close to Obi-Wan’s death, to Obi-Wan leaving him again), has tried to show him that he’s spent all these years on the wrong path. I think he’s terrified of the fire that’s no longer burning in him, that he might get lost in another vision if it’s from Obi-Wan’s crystal. I think he already has a saber and Sidious is already disdainful of his obsession with Obi-Wan, so if he bled the crystal anyway, Sidious might punish him for it. I think he’s filling himself up with the mystery surrounding who this boy is that Obi-Wan gave his saber to instead of looking at his actual problems. And it was right at that moment--at that exact moment--that Yoda felt Obi-Wan grow suddenly stronger, and stronger, and stronger, and then move in a quick burst into the netherworld of the Force.  And Yoda felt Anakin fall even more deeply into painful loneliness.  A loneliness so terrible that Yoda almost felt pity for him.

Vader could bleed the crystal if he wanted to (and there may one day come a story where they decide that he did, because we don’t know what happened to Obi-Wan’s saber after the Death Star, I could see a lot of interesting potential in that story idea), but I think he didn’t because he was too afraid of it and because it was too painful for him to do it, now that Obi-Wan had gone beyond anywhere he could reach.

I think all Kyber crystals want to like, help their owner emotionally, and somewhat think like their owner. That's how anakin still somehow had a blue saber instead of red through the clone wars and most of the prequels. Since the jedi and the crystals work as partners, maybe the crystal was telling him to stop, and calming him down? Didn't work either way, Tusken genocide still happened.

That's... one way to view the kyber crystals.
I don't think I've ever really seen them as quite that sentient, personally. I know that the Jedi do connect with the crystals in the cave, obviously, but we also know that the Jedi are perfectly capable of using spare lightsabers when necessary and seem to just have spares lying around since they bring two to Geonosis to hand off to Anakin and Obi-Wan in the arena (and it's very lucky that they had two since theoretically none of the Jedi who showed up would have known Anakin would be there given he was literally ordered not to be there). They don't KEEP those lightsabers, but they work for both Obi-Wan and Anakin just fine throughout that entire battle and the battle with Dooku later. Anakin fucks with Ahsoka's lightsabers and apparently either puts in totally new crystals or changes them enough to make them blue and Ahsoka seems perfectly fine with this. Obi-Wan even uses one of Ventress's sabers with seeming ease when he has to fight Maul and Savage. Luke uses that same saber that massacred the Tuskens and the Jedi and never seems to have any issues.
So I don't know that the crystals necessarily SPEAK to their owners.
I think I tend to see them more as like... reflections of their owners in as much as the Jedi spend a lot of time meditating with the sabers and using them while in situations where emotions are high. And just like those kinds of things can literally bleed into the walls around you (like Leia being able to feel echoes of Maul and his fight with Obi-Wan and Qui-Gon in the Naboo hangar literal decades later), it can also bleed into the kyber crystals. I don't think it necessarily changes the saber much physically, they're not mood rings and so far nothing in canon has gone against the concept of bleeding a kyber crystal to make it red which requires a lot more intentional action, but it can impact what another Force user feels when they pick it up.
This is why my personal headcanon for the Darksaber is that it's sort-of absorbed some Mandalorian values via all of the Mandalorians who have wielded it since Tarre Viszla. It's still a kyber crystal that was chosen and wielded by a Jedi first above all else, so there is always an element of facing your fears involved in wielding the Darksaber correctly, but that the duel is ALSO still necessary because of how long it's been in Mandalorian hands and had that little caveat built into it. Most Jedi could PROBABLY wield it relatively well, but it would never feel like THEIRS until they won it in combat anymore. Similarly, none of the Mandalorians really seem to connect to it much aside from Sabine herself who is, to date, the only Mandalorian to ever actually go through facing her fears as part of her journey towards wielding the Darksaber. She's the only Mandalorian since Tarre to have earned that kyber crystal the Jedi way, and that's also still necessary.
So you can imbue some of yourself into that kyber crystal, but it's not going to turn a blue crystal red just because you kill a bunch of people with it. Anakin's saber killed a lot of innocent people, but he technically did use it while he identified as a Jedi and used it to help people, too. When Luke picks it up, he's mostly untrained and theoretically by the time he's trained enough to start feeling shit, he's already imbued some of his own self into the crystal. It might've even picked up on some of Obi-Wan's own balance and serenity and compassion over the years in Tatooine, even if he never actively used it. I don't think the crystal itself gets damaged because Anakin is often a shitheel while he's using the saber it powers. The crystal is fine.
I don't think kyber crystals are sentient, they don't truly have wills of their own. For the most part, they're just crystals. Think of it more as a conduit. Some things are better conduits for electricity than others; the kyber crystals are perhaps better conduits for the Force than your average brick, but it doesn't make them sentient.

Question for you.
In the Star Wars rebels episode where they are on Malachor, Ezra finds an ancient crossguard lightsaber that no longer seems to work. Could Ezra have taken and fixed that lightsaber for himself or would that be against the Jedi code?
Hi! In theory, yes, Ezra could take that lightsaber and fix it up and use it for himself, just like Obi-Wan gives Luke Anakin's lightsaber rather than building him a new one. In Star Wars: Lightsabers - A Guide To Weapons of The Force, there's a cool bit of info: “A Jedi who loses a lightsaber often builds another. In times of great need–such as the emergency of the Clone Wars–the Order kept replacement lightsabers for Jedi to use while they built a new one.” which shows that they understood that sometimes using another's lightsaber, despite that they were deeply personal, was necessary. Instead, I think the issue with those lightsabers is that Ezra would never have been fully comfortable with it because the kyber inside are semi-sentient and it wasn't the crystal that was meant for him, there would always be a note of discord between him and the saber in the Force, especially after everything those lightsabers on Malachor had seen, that kind of thing lingers in the lightsaber, become part of it. It's not that it couldn't be overcome (Luke overcomes the lingering feelings in Anakin's saber, after all), but that it just wasn't the right one meant for Ezra. The Jedi wouldn't have a problem with it, but as we see in the Gathering, a Jedi and their crystal are a special relationship, they're meant to find the crystal that's right for the unique individual.

An explanation of kyber, explained by a pissed off Vader
Vader: *somehow got stuck with some senators kids and is going to make their parents pay* so kids, this is how you use a lightsaber.
First, is the Kyber Crystal. *pulls out a box* *opens said box and takes out a blue kyber crystal* this is one of my key bear crystals, it is the most common type to be found in a lightsaber, so no bleeding or purifying or unique properties. ‘Fresh’ Kyber like this can come in a few basic colours (although there are more if you look for them), the colour of the kyber is the colour of the blade. Blue, my colour, means more connected the living force rather than the cosmic force, and blue users often prefers using their lightsaber over the force, blue is ne of the most common colours to be found in Kyber; green, this is the other most common colour to be found and if the opposite of blue, more connection to the cosmic force, often prefers using the force, that stuff; yellow, yellow is a balance between green and blue, meaning the user has no shown favourite between lightsaber and force and is connected to both the living force and cosmic force equally; a green-yellow colour happens when a user with a blue or green colour starts to move more towards a yellow blade or sometimes the opposite colour entirely, this can also be the opposite- meaning a balanced user can start choosing sides; purple, a purple lightsaber/kyber means that the user is strictly not on the dark side/not a Sith but they are not afraid to use the dark side. Now, these are the basic colours. But what about red? Why does it only seem to appear in Sith? Well, Kyber is naturally attuned to the light side, meaning that for a Sith or in some cases any dark sider to use it they have to force it into submission, this is most commonly done by infusing it with said users emotion, making it feel their pain or rage and slowly corrupting it, this process is called bleeding. It turns the kyber ren, it might be wine red, blood red, whatever, it is the colour of your emotion. But what if, say, you turned from the dark side to the light side, or someone else stole your kyber and bled it and you just got it back? Well you can purify kyber, this is called purifying and can be done in many ways, sometimes simply a light presence surround or using it is enough to purify it, other times you can sometimes reverse the bleeding by doing the opposite, cleansing the crystal in your peace, your happiness, and letting the red drain out of it. Oh! Remember that if your intentions are not strong enough you can crack a crystal during bleeding, leading to an unstable power source that can destroy the lightsaber holding it if it does not have outlets. But what about other types of kyber crystal, some crystals- Adegen I think? When made into a lightsaber can have a force signature/can hold part of the users power. There is a type if magma crystal found on mustafar that makes it so the blade sets on fire and drips parts of molten lava. But what were going to be focusing on -WARNING THIS PART MAY NOT BE CANNON, HEARD IT IN AN AUDIOBOOK AND THAT WAS A WHAT IF- these pink kyber crystals, they make a blade that means the lightsaber gets called a stun-saber or a stun-blade, stunsabers emit pink light and instead of the colour changing to the user the hue/tone/shade of the pink changes, stunblades instead o them normal plasma type blade cannot cut through most materials and are not supposed to be able to set things on fire -although I wouldn’t put it past half the people I know-, they cannot cut of limbs and at worst might give slight burns but nothing more lethal than that, instead however they stun or knock out the person the blade touches. This kyber can be found in the rings of Alderaan/some of the debris left of Alderaan
