Okay, I love this. But hear me out.

Coup crew role swap (but their personalities are the same)

Ambitious Breanna Ashworth was born to a noble family, but instead of fleeing the arranged marriage, she exceeds her parent's expectations out of spite and schemes her way into marrying the ailing Duke. When he dies of "natural causes", she takes over. As Duchess, she revels in the freedom that power grants her. Breanna's innate determination and success as Curator makes me think she would be an effective ruler. Not a good or compassionate one, but effective. She fills her council with talented but overlooked women and drags Serkonos, kicking and screaming, towards gender equality. I can't see her caring too much about class inequality and workers' rights though.

I can imagine Breanna and Delilah quickly developing a deep respect and affection for each other as kindred spirits. However because Breanna doesn't owe Delilah anything, their relationship doesn't veer into quasi-worship. If Delilah sees Breanna as an equal, they can have even more of a romantic dynamic than they do in canon (as a treat)

Mild-mannered Hypatia pursues engineering rather than pathology during her time at the academy. She works with miners, developing prosthetic limbs and breathing apparatuses. Sometime before the events of the game, she is trapped by a cave-in and sustains a traumatic brain injury. Suffering from bouts of catatonia, Vasco and Hypatia trial electroconvulsive therapy, accidentally creating Grim Alex. Duchess Ashworth takes an interest in Alex, and coerces Hypatia into accepting a position as Grand Inventor.

Understanding that the miners need employment to survive, Hypatia builds powered exoskeletons rather than mechanical men. Instead of a clockwork mansion, you would search for Hypatia in and around the mines of the Dust District. Grim Alex... in dark, labyrinthine caverns. Terrifying.

Chauvinist Luca Abele was born to a wealthy family (but not the ruling family). He meets Delilah as a young boy and is obsessed with her, as per canon. Also is it just me or is that whole situation kinda weird? I was expecting luca to have a better motivation for organising the coup than him being obsessed with this lady he met once. Anyway.

Detesting hard work, he paid his way through a doctorate and networked his way into a cushy position at Addermire, a solarium for the wealthy. Consultations with the doctor are very expensive, so he hires a body double to increase his profit margins. He still thinks about Delilah, and is happy to assist with the séance to bring her from the Void.

Without being from the duke, Luca doesn't really have much to contribute to the coup. He could provide medical records of many wealthy and powerful people, which probably makes for good blackmail.

Jindosh is still an engineering genius expelled from the academy. Rebelling against the narrow-mindedness of academia, Jindosh turns to the occult. Like in canon, he makes a prototype of the Heart, catching Delilah's eye. She sees in him a kindred spirit; hated by their family, made a pariah for their talents. Delilah promises him prestige and purpose, guiding him to the position of curator. He brings his engineering skills to task here, creating rotating pedestals, cutting-edge security and delicate puppeteering systems for the taxidermy owls that mimic flight.

Jindosh doesn't strike me as someone who could successfully lead a coven of angry, oppressed women. I imagine after a long, awkward teething period the Brigmore witches find one of their own to lead them. Jindosh would have to build the Oraculum independently, because Hypatia wouldn't willingly help and Grim Alex is Grim Alex (feral and liable to cannibalism, two traits that limit her teamwork skills). He's a brilliant man so I'm sure he'd figure it out eventually. The coup crew assemble and drag Delilah back out of the void.
