The Future of Sales with Mark Roberge: Part 4

In this fourth and final part of our interview with Mark Roberge, we continue the discussion on how HubSpot achieved alignment as it grew, as well as his thoughts on the future of Sales and how organizations can be better setup to engage the C-suites of their prospects. Alignment at Scale

Describing the stage at which HubSpot reached around 150 employees, Mark said: “This was the point at which we were no longer physically on the same floor of an office. There were literally physical walls between each group, so communication became more of a challenge, and we were organized functionally, even in terms of our physical locations. The customer handoff between each of these areas (Marketing, Sales, and Customer Success) occurred digitally through our CRM with the click of a button. At the time, I ran both Sales and Services and thought a lot about how to better align these organizations to create a best-in-class customer experience. What I observed was that each of these go-to-market organizations had a unique perspective on what a good customer for HubSpot was, and that perspective was typically biased toward their job responsibility. Marketing thought a good prospect was one that was easy to drive to a website and fill out a form. Sales gravitated towards a customer that was easy to get on the phone and get a credit card number from. Customer Success gravitated towards a definition where it was easy to get the customer to use the software. These different definitions deviated more and more as we grew.”

He continued: “We had to work really hard on breaking down the organization away from a pure functional structure toward a buyer persona structure. Rather than a big team of marketers generating leads for a big team of sellers closing customers for a big team of customer success managers, instead a small number of demand generators created leads and appointments for a small number of salespeople who closed customers for a small set of customer success managers. These small cross-functional pods are organized around a common buyer persona, rather than a go-to-market function. As a result, we saw these empowered customer pods creating a customer experience optimal for their buyer person in a way that we could not at the executive level. We also saw better quality hand offs, with marketers understanding what a good lead was and sellers understanding whata good customer was because they worked so closely with their cross-functional counterparts. Today I do a lot of work for Boston Consulting Group (BCG) as a senior advisor and I see both small startups and larger organizations trying to align themselves with the modern buyer. Large product and engineering organizations have successfully implemented small, cross-functional teams aligned around customer groups. I think more go-to-market teams should experiment with the model as well. ”

Future of Sales

We asked Mark what advice he gives young people about the future of Sales in a world where AI may take over more and more traditional job functions. He said: “I have two young sons. My first piece of advice for them is to learn something technical like coding, and I do expose them to this area. My second is for them to get some experience with sales; it is an amazing life skill to pickup when you are in your early 20s. It is a foundation for many different career paths, from Venture Capitalist, to CEO, to General Manager, to Investment Banker, to Management Consultant, but it is often undervalued by young people establishing their careers. In terms of sales getting disrupted by AI – this is definitely possible – however, I think there are a number of other professions that AI would disrupt first such as manufacturing, financial services, and even health care. In sales, there is a particular type of scripted, transactional selling that is being disrupted and that dispution will continue. However, consultative selling, where the seller must read a situation, from the emotional state of an individual, to the true context of their role and perceptions of a problem, and understand how to leverage provocative questions to reframe the buyer’s perspective around a solution that is a better fit for their business – it’s going to be a long time before this skill is replaced by AI.”

Selling to the C-Suite

We asked Mark about his perspective on organizations that are structured to sell to the C-suite. He said: “The trend I see in organizations that do it successfully is that there is not a conversation around product for many months, what they do is position themselves as an advisor around that section of the CEOs brain that they happen to work in. For example, one of my friends is a great seller for a very large cloud business in the e-commerce space, and for the first two months of being assigned to an account, he may not even reach out to the company! He spends the time signing up to everything on the companies’ website, buys products from them, takes screenshots, uses their mobile app, and assembles a 30-page conversion assessment on their website. He then sends this report to the top 20 executives at the company working on website conversion. That’s consultative selling in action, its not a discussion around ‘our product vs xyz product’, its showing that he has lived in this domain for so long that the prospect should leverage his expertise to help their business - whether it is with his product or not!”

He continued: “For technical products, companies should think about pulling people out of R&D and from producing code and make them into thought leaders – they could be some of the assets that the sales team could be selling to get access to, and show off how helpful these people could be to the prospect. This is very aligned with the theme we discussed earlier - this type of truly consultative selling will take a very long time for AI to replace.”
